The right artist count keeps the line moving without overstaffing your activation. For most events, you can estimate the team with a simple capacity formula.
Always round the result up to the next whole artist. If your attendance or participation rate is uncertain, add a 10–15% cushion before calculating.
Airbrush staffing examples
| Items expected | Painting time | Recommended artists | Estimated capacity |
|---|---|---|---|
| 75 | 3 hours | 1 artist | 75 items |
| 150 | 3 hours | 2 artists | 150 items |
| 225 | 3 hours | 3 artists | 225 items |
| 300 | 4 hours | 3 artists | 300 items |
| 500 | 4 hours | 5 artists | 500 items |
For example, an event expecting 150 customized hats during a three-hour window would normally need two artists:
150 items ÷ 25 per hour ÷ 3 hours = 2 artists
Use expected participation—not total attendance
Your guest count and your customization count may be different. A conference may have 500 attendees, but only 300 may visit the activation. A private celebration with 125 guests may expect nearly everyone to receive an item.
Estimate the number of people who are realistically expected to participate. If the customized merchandise is included for every guest, plan close to full attendance. If the activation is optional within a larger event, use the projected participation supplied by your planner or sponsor.
What can change the production rate?
The 25-items-per-hour figure works best when the activation is designed for speed and consistency. Actual capacity can change based on:
- The product: Trucker hats, shirts, canvas bags, jerseys and specialty items have different work surfaces.
- Design complexity: Event-ready names and pre-approved graphics move faster than open-ended custom requests.
- Guest decisions: A clear display of choices prevents the line from slowing while guests decide.
- Drying and handling: The setup must allow finished items to move safely away from the painting station.
- Arrival patterns: A steady crowd is easier to serve than every guest arriving during the same 30-minute period.
Our standard planning approach uses a focused menu of approximately 16 pre-approved designs that can usually be completed in three minutes or less. That gives guests variety while helping each artist maintain predictable output.

When should you add an extra artist?
Consider adding another artist when:
- You cannot accurately predict attendance.
- Guests are likely to arrive in one large wave.
- The customization window is shorter than the full event.
- You want several products or more detailed designs.
- A sponsor promises one item to every attendee.
- Short lines are especially important for a VIP or executive event.
Increasing from two artists to three does more than add capacity. It also creates another active station, reduces waiting during surges and gives your activation a stronger visual presence.
Large events require more than artist count
Once the staffing estimate is complete, the physical setup must support the team. Each artist generally needs working space, seating and access to power. Large activations may also need a separate ordering area, completed-item area and staff member to guide the line.
3JS has provided teams ranging from one artist for intimate celebrations to 14 artists for a large university event. We arrive early, organize the design choices and coordinate the stations so guests can move through the experience efficiently. Frequently asked questions
How many items can one airbrush artist complete per hour?
For advance planning, we generally estimate approximately 25 event-ready items per hour, per artist, when guests choose from streamlined pre-approved designs.
How many artists are needed for 150 guests?
For a three-hour event where approximately 150 guests will receive one item each, two artists provide an estimated capacity of 150 items.
Should I book extra capacity?
A 10–15% cushion is helpful when attendance, participation or guest arrival patterns are uncertain. We can also recommend a buffer based on your event format.
Can 3JS provide the merchandise?
Yes. Depending on your event plan, merchandise may be supplied by 3JS or provided by the client. Popular choices include trucker hats, T-shirts, canvas bags, bucket hats, bandannas and football jerseys.
